Large-scale deployments are very important challenges for businesses.

However, these deployments often continue to be done with the same methods and tools as in the 90s: power point training, and the “Train the trainer” approach.

When e-learnings are used, they are not very dynamic, expensive, and deal more with generalities. More and more, efforts are being made to gamify e-learning. However, they remain confined to passages of concepts. Technical know-how such as the concrete use of the method or the software remain the prerogative of the “train the trainer” approach.

The challenge: engaging employees in the project or in the method

Employee mobilization involves 3 key points.

Make sure employees understand the method or software

Beyond simple communication, employees need to be trained in the method and the software.

Often, I've seen software installations where people were trained to open and close menus and features, but we didn't explain to them the business process that is underpinned by the software.

Thus, employees understand how to act, but quite few understand why.

So, to reinforce this understanding, microlearning is ideal. And its structure can be defined as follows:

  • The reason associated with the software or the method: a video that will probably be the same for all employees
  • A why and what for each major module of the software or each major part of the method: depending on the case, it will be one video per employee profile, or the same for all, or one per domain of the software or method.
  • Very targeted how-to videos: by sub-functionality of the software, or by tool or detailed step of the method, and especially by collaborator profile.

 

Ensuring that employees apply the method or use the software

In general, employees are willing. If they apply the method poorly or poorly, or if they use the software incorrectly, it is mainly because grains of sand are blocking the machine.

To remove all these grains of sand, start by identifying them.

To do this, practice an analysis of the impact of changes everywhere the change is going to happen. This impact assessment deals with
for example the following items:

  • Process
  • Procedures and documents
  • Information flow
  • Management indicators
  • Computer tools
  • Organization
  • Workstations (content and quantity)
  • Power relationship
  • Culture.

By carefully analyzing these impacts, you can put in place a local action plan to remove all grains of sand.

Any resolved issues can be put into an FAQ database, with the use of video where possible and relevant.

In parallel, develop dynamic online help on the software screens or on the tools to be used in the method. These aids can be video or audio.

 

Ensuring that employees adhere to the software or method

Employees will join if, in addition to being trained and helped, they see the results of using the software, or applying the method.

Do internal social selling on the project, with the help of a community manager:

  • Create discussion groups on best practices
  • Create weekly or monthly challenges
  • Share daily, weekly, monthly successes
  • ...
